Storytelling for Crisis Communication

A crisis takes the schedule away and leaves the story exposed. What an organization says in the first hours becomes the version people repeat for years, which means the script has to exist before the hour arrives.

Fernando Palacios founded Storytellers in 2006, the first storytelling company in Brazil, and 20 years of corporate work include the weeks a company would rather forget. The pattern across those weeks is consistent: the organizations that came out intact had settled their structure in advance.

Why Crisis Statements Fail

The first failure is the vacuum. Silence gets filled by whoever is available, and that version sets the frame everything you say later has to argue against.

The second is the committee voice. A statement written by legal, communications and the executive team in sequence arrives with the corners sanded off every sentence, and an audience hears the sanding. Caution reads as evasion during a crisis, which is the opposite of what the caution was there to protect.

The third is drift across chairs. A crisis puts several people in front of several audiences on the same day. When each of them improvises from a shared set of bullet points, the versions separate, and the separation becomes the story.

The Direct Answer: A Shared Script, Written Before the Crisis

A crisis script is a small, durable set of components that every spokesperson carries: what happened, what we know now, what we are doing, what remains unconfirmed, and when we will speak again. Written in advance, tested against plausible scenarios, and rehearsed out loud by the people who will use it.

The script fixes the structure and leaves the specifics open, which is what lets it survive contact with a real event. Consistency across chairs becomes a property of the structure, and it holds even when the people are exhausted.

The last component carries the most weight: naming the next update. A commitment to speak again at a stated time converts an open wound into a schedule, and an audience with a schedule stops generating explanations of its own.

The Pfizer Script, 2021

In 2021 a narrative script was built for the Pfizer spokesperson committee for the COVID vaccine. The task was the one every organization faces during a public event at scale: a group of people, facing different audiences and different questions, who all had to arrive at the same story from different chairs.

A spokesperson committee is where the structural problem shows most clearly. The script is what holds the story together while everyone is moving separately.

How the Palacios Method Builds a Crisis Script

The Palacios Method holds 8 Steps together with Strategic Entertainment. The 8 Steps give a statement a load-bearing sequence: what the protagonist wants, what stands in the way, what changes, what it costs, what happens next. In a crisis that sequence forces the two admissions people are waiting for, the cost and the next action, into the structure itself, where they can be checked before anyone speaks.

Strategic Entertainment governs tension, character and stakes, and during a crisis the event supplies all three at full volume. The work becomes calibration: state the stakes plainly, keep the affected people at the center as the characters who matter, and let the tension resolve through the rhythm of updates. The full architecture sits in the method.

Leaders who have done this structural work during calm periods behave differently under pressure, which is why crisis readiness belongs inside leadership storytelling, alongside the everyday work.

Writing the Script Before the Week Starts

1. Map the plausible events. Product failure, data breach, executive departure, regulatory action, an accident on site.

2. Write the five components for each one. What happened, what we know, what we are doing, what remains unconfirmed, when we speak again. One page per scenario, in sentences somebody could read aloud today.

3. Name the chairs. Decide in advance who faces the press, who faces employees, who faces customers and who faces regulators. Naming the chairs while calm removes an argument from the worst possible hour.

4. Rehearse the hard questions out loud. Have a colleague ask the question you dread and answer it standing up, until the answer holds.

5. Set the update rhythm. Decide the interval before you need it, and hold it even when the update says the work continues.

Frequently Asked Questions

What Should We Say Before We Have the Facts?

Say what you know, say what you are doing to find out, and say when you will speak again. Those three are available within the first hour of almost any event, and together they set the frame later facts arrive into. Waiting for certainty hands that frame to somebody else.

Who Should Speak During a Crisis?

The person whose authority matches the size of the event, supported by a committee working from one script. Seniority signals how seriously the organization is treating it, and the script is what keeps every version aligned across everybody who talks that week.

Your Next Step

Pick the three events most likely to reach your organization this year and write the five components for each of them this month, while nobody is under pressure. Then read the drafts out loud to the people who would be in those chairs. The distance between the written version and the spoken version is the work. The internal half of the same problem is covered in internal communications.
